The 5 email flows every business should have running before spending another dollar on ads

You’re paying to acquire traffic. If you’re not capturing it and nurturing it via email, you’re literally renting attention and giving it back. Most businesses we audit have email as 5 to 10% of revenue. The ones doing it right run 25 to 40%. The gap is almost always the same five flows.

1. Welcome flow (3 to 5 emails)

Triggers when someone subscribes via popup, footer, or lead magnet. Mission: introduce the brand, deliver promised value, drive the first purchase or booking. The first email goes within 5 minutes – that’s when intent is hottest.

2. Browse abandonment (2 emails)

Triggers when a known subscriber visits a product or service page and leaves without converting. First email at 2 to 4 hours, second at 24 hours. Don’t discount on the first send – lead with information, social proof, and answer the objection.

3. Cart or enquiry abandonment (3 emails)

For ecommerce: 1 hour, 24 hours, 72 hours. For service businesses (form started but not submitted): 2 hours and 48 hours. The 72-hour email is the only place a discount or incentive makes sense.

4. Post-purchase / post-service (3 to 4 emails)

Thank you, set expectations, ask for the review (this is where 10X Reviews plugs in), then cross-sell or upsell relevant items. This is the highest-margin flow you’ll ever build because the audience already trusts you.

5. Win-back (2 to 3 emails)

Triggers when a customer hasn’t engaged or bought in 90 to 180 days (timing varies by category). Mission: reactivate or sunset. Reactivating an existing customer costs roughly 5x less than acquiring a new one.

The order to build them

Cart abandonment first (fastest payback), then welcome, then post-purchase, then browse, then win-back. Each flow takes 1 to 2 weeks to build properly. Six weeks in, your email channel is doing real work.
